EVA, Paperboard or Molded Pulp — the Kit's Real Cost Driver
On a multi-item kit the box is rarely what decides the unit cost. The insert is: it sets the tooling bill, the assembly time and, increasingly, whether the recipient's employer can put the kit through a recycling policy.

The trade-off is well documented across the trade: EVA is efficient for precise cavities and small revisions, paperboard is cost-effective when the structure is simple but complex folding adds labour, and molded pulp needs tooling and a longer lead time yet becomes efficient on repeated high-volume programs. Read that as a decision rule rather than a preference: if your kit contents are still being negotiated internally, EVA keeps you flexible. Once the kit is locked and you are reordering it every quarter, pulp starts winning on both cost and the sustainability line item.
One factor that catches procurement teams out — molded pulp reportedly ships around 40% more compactly than plastic foams. On an air-freighted onboarding kit going to several countries, that difference lands on the freight invoice, not the packaging invoice, which is why it usually gets missed in a like-for-like unit-price comparison.
Kitting Is Labour, and Labour Is the Line Nobody Budgets
A five-item kit is not five times a one-item box. Every additional SKU in the cavity adds a pick, a placement and an orientation check per unit, and that time multiplies by your whole run.
Three consequences worth planning around before you sign off a kit design:
- Cavity design is an assembly-speed decision. A cavity that only accepts its item one way round is slower to fill than one that accepts it either way — but it is the one that guarantees the unboxing looks identical on every unit. Choose deliberately: symmetry where presentation allows it, keyed cavities only where orientation genuinely matters.
- Mixed-SKU kits need a reconciliation plan. If your kit contains a size-variable item — apparel in S/M/L, or a regional power adapter — the run splits into variants, and each variant needs its own pack-out, carton label and count. Decide the variant split before production, not during.
- Client-supplied items change the timeline. If part of the kit ships to us for insertion, the whole programme waits on the slowest inbound item. Confirm arrival dates for supplied goods before we schedule the assembly window, and build in buffer for customs on anything crossing a border to reach us.
A practical rule for corporate calendars: an onboarding or event kit that must land on a fixed date should have its contents frozen well before the box is signed off, because a content change after tooling means either new tooling or a compromise cavity. Both cost more than the meeting that would have locked the list.
